Is it worth migrating to Proxmox? Cost and ROI guide (VMware vs. open source)

Is it worth migrating to Proxmox? Cost and ROI guide (VMware vs. open source)

The Current Scenario: The “Broadcom Tax”

The VMware acquisition by Broadcom was a watershed moment in global IT infrastructure. For many managers, the scenario became unsustainable due to the drastic change in the licensing model, which went from perpetual licenses to mandatory per-core subscriptions.

The new model imposes a subscription with a minimum of 16 Cores per CPU. In production environments, the projected increase in renewal costs can reach triple in some cases.

Value Proposition: Proxmox VE

Unlike the proprietary approach, Proxmox VE is open source. Although the hypervisor has no license cost, for critical environments I strongly recommend a professional support subscription to guarantee enterprise stability.

Hardware Reuse Analysis (Brazil Cost)

In Brazil, hardware cost is prohibitive. VMware restricted its compatibility list (HCL), forcing renewal of servers that still have excellent performance, such as Dell R720, R420, R220 or HP G8 and G9 models.

  • Useful Life: Proxmox allows extending the use of this hardware by up to 24 additional months with full stability.
  • Efficiency: LXC container use reduces RAM consumption by about 20% compared to traditional VMs, increasing the density of your older hardware.

ROI and vCIO Recommendation

The estimated break-even point is approximately 14 months after migration. From the second year on, the net reduction in maintenance and licensing costs can exceed 60%.

My recommendation: Start the migration with development environments and non-critical workloads. This lets you validate Ceph performance and get the team familiar with the new stack before moving the business core.
